Commingled inventory and counterfeit liability on Amazon

Commingling saves you a labelling step and costs you control of what your customers actually receive. When a counterfeit ships against your listing, the complaint attaches to your account.

Amazon offers two ways to send in FBA inventory. Stickered — each unit labelled to you, picked from your own stock. Commingled — units pooled with other sellers' identical products and picked from the shared pool.

Commingling is faster and slightly cheaper to prepare. What you give up is the guarantee that the unit sent to your customer is the unit you sent to Amazon.

How the problem arrives

  1. You send genuine stock of a product to Amazon under a commingled arrangement.
  2. Another seller sends counterfeit or damaged stock of the same product into the same pool.
  3. A customer orders from your listing and receives a unit from the pool — possibly theirs.
  4. The customer leaves a review, files an inauthentic-item complaint or opens a claim.
  5. The complaint attaches to your seller account, because your listing made the sale.

What to do

  • Use stickered inventory if you sell branded goods you did not manufacture. The extra handling cost is small next to a suspension.
  • Keep supplier invoices in the format Amazon asks for, from suppliers you could describe to a reviewer without embarrassment. This is the documentation that gets an account reinstated.
  • Buy from authorised distributors where the brand has them. Grey-market sourcing is cheaper until it is not.
  • Watch your listing's review pattern. A sudden cluster of complaints about authenticity or quality on a product you know is fine is the signal that something is wrong in the pool.

The private-label advantage

One underrated reason private label is a more durable Amazon business than reselling: your own brand with your own barcodes cannot be commingled, cannot be counterfeited into your own pool, and comes with Brand Registry protection. The margin is better, and so is the structural risk profile.
